He is an independent software craftsman.<\/span><\/p>\n<blockquote><p><i>&#8220;How thinking small is changing software&nbsp;development&nbsp;big time.&#8221;<\/i><\/p>\n<hr>\n<p><strong>Sander Hoogendoorn<\/strong><\/p><\/blockquote>\n<p><span style=\"font-weight: 400\">The world is changing fast and with it, technology is evolving at a crazy pace. The market is diversifying and competitiveness is higher than ever before. The last couple of years, we saw many companies entering markets that were not their base ones. Think about Facebook introducing its new <\/span><i><span style=\"font-weight: 400\">Libra <\/span><\/i><span style=\"font-weight: 400\">cryptocurrency or Apple creating a credit card.<\/span><\/p>\n<p><span style=\"font-weight: 400\">But what does that mean for the IT world and for us developers? It means that we must deliver faster to implement new features all the time. More and more companies are consequently migrating their waterfall projects to agile projects.<\/span><\/p>\n<p><span style=\"font-weight: 400\">The real question is, how do we cope with change in IT then? Well, badly. There\u2019s always something we need to refactor, migrate or change in the code. Scenarios weren\u2019t foreseen, time was lacking, the pressure was high and deadlines were short. We\u2019re busy with features that, most of the time, are not really needed. As we\u2019re almost all working in agile projects and teams, features are picked up and implemented asap because that is what agile enables. But at what cost? You\u2019re sacrificing quality over quantity. It is how the fast market and evolution makes our code go obsolete, faster than ever before.<\/span><\/p>\n<h2><span style=\"font-weight: 400\">Where did it go wrong?<\/span><\/h2>\n<p><span style=\"font-weight: 400\">The description given above hits close to home for many developers. Sander Hoogendoorn calls it \u201c<\/span><b><i>Product Owner Driven Development<\/i><\/b><span style=\"font-weight: 400\">\u201d and it&#8217;s the main reason why we\u2019re not producing sustainable code. It seems that organisations automatically assume that just by going agile, Scrum, Kanban or other similar approaches, applications will be built in less time. It\u2019s an overoptimistic approach. There are many factors that can cause trouble and aren\u2019t rare. In fact, they happen in every single project: under or overestimates, weird bugs resulting in delays and changing requirements.<\/span><\/p>\n<h2><span style=\"font-weight: 400\">How do we fix it?<\/span><\/h2>\n<p><span style=\"font-weight: 400\">At this point, you might be thinking why do we still do agile projects? It is important to realise that simply not all projects are fitted for the agile methodology.<\/span><\/p>\n<figure id=\"attachment_17613\" aria-describedby=\"caption-attachment-17613\" style=\"width: 300px\" class=\"wp-caption alignleft\"><img loading=\"lazy\" decoding=\"async\" src=\"https:\/\/devoteam.info\/wp-content\/uploads\/2024\/11\/Complex-complicated-chaos-simple-01-300x300.png\" alt=\"\" width=\"300\" height=\"300\" class=\"wp-image-17613 size-medium\"><figcaption id=\"caption-attachment-17613\" class=\"wp-caption-text\"><em>Cynefin framework.<\/em><\/figcaption><\/figure>\n<p><span style=\"font-weight: 400\">We\u2019ve learned about the <\/span><b style=\"font-size: 0.875rem\">Cynefin<\/b><span style=\"font-weight: 400\"> framework, a simple yet effective method to check whether your project is fit for agile development. There are five decision-making contexts and agile is suited best for <\/span><b style=\"font-size: 0.875rem\">Complex<\/b><span style=\"font-size: 0.875rem\"> <\/span><span style=\"font-weight: 400\">situations. You can also use it for <\/span><b style=\"font-size: 0.875rem\">Simple<\/b><span style=\"font-size: 0.875rem\"> <\/span><span style=\"font-weight: 400\">projects, but it will surely be an overhead. <\/span><b style=\"font-size: 0.875rem\">Complicated<\/b><span style=\"font-size: 0.875rem\"> <\/span><span style=\"font-weight: 400\">projects can sometimes be fine with agile, but the deadlines need to be flexible as that type needs a big part of expertise, sometimes not foreseen in advance.<\/span><\/p>\n<p><span style=\"font-weight: 400\">However, the problem is still there. How to <\/span><b>improve<\/b><span style=\"font-weight: 400\"> the existing agile process? Sander tells us that it comes down to <\/span><b>a couple of very simple points<\/b><span style=\"font-weight: 400\">.<\/span><\/p>\n<p>&nbsp;<\/p>\n<h4><\/h4>\n<h3><span style=\"font-weight: 400\">Deliver smaller features<\/span><\/h3>\n<p><span style=\"font-weight: 400\">What we need to do is to be able to <\/span><span style=\"font-weight: 400\">deliver as soon as a feature is finished<\/span><span style=\"font-weight: 400\"> in order to be in a real <\/span><b>continuous delivery model<\/b><span style=\"font-weight: 400\">. Even more, the features need to be broken up into smaller parts and seen more like problems, in a mathematical way. Solving one problem per day is a good milestone to have in that context and gives more satisfaction to both the teams and clients.<\/span><\/p>\n<h3><span style=\"font-weight: 400\">Work in shorter cycles<\/span><\/h3>\n<p><span style=\"font-weight: 400\">In \u2018waterfall\u2019 times, it was common that it could take several years to complete a whole project. Problems remained undiscovered until very late in the process and failing projects, therefore, cost a lot of money. Then, scrum and agile arrived and introduced two-week <\/span><i><span style=\"font-weight: 400\">Sprints. <\/span><\/i><span style=\"font-weight: 400\">It was an improvement but what would you say if that period was even shorter? Impossible?<\/span><\/p>\n<p><span style=\"font-weight: 400\">You don\u2019t need to put a fixed amount of days for a set of features or estimate every task in hours. Estimates are almost never met and result in a \u201c<\/span><i><span style=\"font-weight: 400\">red-spring anti-pattern<\/span><\/i><span style=\"font-weight: 400\">\u201d.&nbsp; Sprints as we know them don\u2019t add any value and often end up in burnouts, loss of developers\u2019 motivation or other issues.<\/span><\/p>\n<p><span style=\"font-weight: 400\">How can we speed up the process without having too much on our plates? The answer is <\/span><b>automate<\/b><span style=\"font-weight: 400\">.<br \/>\n<\/span><\/p>\n<p><img loading=\"lazy\" decoding=\"async\" src=\"https:\/\/devoteam.info\/wp-content\/uploads\/2024\/11\/DevOps-image-01-e1584010472719-300x136.png\" alt=\"\" width=\"300\" height=\"136\" class=\"alignright wp-image-17614 size-medium\"><span style=\"font-weight: 400\"><\/span><\/p>\n<ul>\n<li style=\"font-weight: 400\"><span style=\"font-weight: 400\">Use existing <\/span><b>DevOps<\/b><span style=\"font-weight: 400\"> practices<\/span><\/li>\n<li style=\"font-weight: 400\"><b>Automate your tests<\/b><span style=\"font-weight: 400\">, like unit or UX\/UI, as they\u2019re the most time-consuming part of the work<\/span><\/li>\n<li style=\"font-weight: 400\"><b>Test from day 1<\/b><span style=\"font-weight: 400\">, don\u2019t wait days or weeks to run the tests<\/span><\/li>\n<\/ul>\n<p><span style=\"font-weight: 400\">Then, when tests are succeeding, just <\/span><span style=\"font-weight: 400\">deliver<\/span><span style=\"font-weight: 400\">. Once again putting the emphasis on <\/span><b>delivering continuously<\/b><span style=\"font-weight: 400\">.<\/span><\/p>\n<h4><i><span style=\"font-weight: 400\">\u201cFail fast, fail forward.\u201d \u2013 Sander Hoogendoorn<\/span><\/i><\/h4>\n<h3><span style=\"font-weight: 400\">Have smaller teams<\/span><\/h3>\n<p><span style=\"font-weight: 400\">We have to take the available resources into account: they\u2019re actual people, so not available all the time. People get sick, go on holidays or have personal obligations. And the more people there are in a team, the more issues can occur with <\/span><b>communication and coordination<\/b><span style=\"font-weight: 400\"> of everyone\u2019s work.&nbsp;<\/span><\/p>\n<p><span style=\"font-weight: 400\">Many managers seem to think that having more people in a team will improve the delivery time. While this can be true in the long run, if the team isn\u2019t too big, the direct effect is a <\/span><span style=\"font-weight: 400\">loss of productivity<\/span><span style=\"font-weight: 400\"> as the team goes through an adaptation period.<\/span><\/p>\n<p><span style=\"font-weight: 400\">Another <\/span><i><span style=\"font-weight: 400\">pain point<\/span><\/i><span style=\"font-weight: 400\"> of agility is the number of rituals the team has to go through. The bigger the team, the longer they take, even though the value they bring goes down in consequence.<\/span><\/p>\n<p><span style=\"font-weight: 400\">To solve these problems, the first step is to have <\/span><b>polyvalent<\/b><span style=\"font-weight: 400\"> people. This way, the project can still progress without being stuck because some members are away. Having this as a basis makes it much easier to divide a big team in <\/span><b>little groups of three or four people<\/b><span style=\"font-weight: 400\"> to tackle small tasks as foreseen in the first point. Smaller teams will be able to keep the communication simple and straightforward, eliminating the burden of too many time-consuming and useless meetings.&nbsp;&nbsp;<\/span><\/p>\n<h4><i><span style=\"font-weight: 400\">\u201cTraditional agile doesn\u2019t solve modern issues.\u201d \u2013 Sander Hoogendoorn<\/span><\/i><\/h4>\n<h3><span style=\"font-weight: 400\">Rethink the work schedule<\/span><img loading=\"lazy\" decoding=\"async\" src=\"https:\/\/devoteam.info\/wp-content\/uploads\/2024\/11\/Clock-image-300x225.jpg\" alt=\"\" width=\"300\" height=\"225\" class=\"alignright wp-image-17615 size-medium\"><\/h3>\n<p><span style=\"font-weight: 400\">Do you sometimes feel like your productivity doesn\u2019t really match your work schedule? Many of us do. Development is creative work and creativity is not a constant flow.<\/span><\/p>\n<p><span style=\"font-weight: 400\">We need <\/span><b>more flexibility<\/b><span style=\"font-weight: 400\"> with our schedules. Employers need to trust us with our work because 9-5 is clearly an <\/span><i><span style=\"font-weight: 400\">overrated <\/span><\/i><span style=\"font-weight: 400\">standard that needs to be left in the past. We\u2019re all checking our emails in the morning, but wouldn\u2019t it be great to do it at home or on the train and having that time counted? And by doing that, we would probably solve correlated issues like traffic and commute related stress.<\/span><\/p>\n<p><span style=\"font-weight: 400\">Allow people to self-regulate, it\u2019s important and it works. It makes our lives better and our happiness higher, therefore, provoking fewer burnouts and generating more productivity.<\/span><\/p>\n<h2><span style=\"font-weight: 400\">What\u2019s next?<\/span><\/h2>\n<p><span style=\"font-weight: 400\">How will Agile <\/span><i><span style=\"font-weight: 400\">evolve <\/span><\/i><span style=\"font-weight: 400\">in the future? Will it stay as it is? Probably not. Ten years ago, methodologies were very different from today. With that in mind, we can only assume that they\u2019ll evolve again.
