Innovation thrives on diversity, but our teams often fall prey to echo chambers, limiting their potential. How can we break free from these constraints and foster deep democracy within our systems? My latest workshop explored an unconventional yet powerful approach: leveraging AI to amplify unheard voices and challenge entrenched biases.
The Spark of Inspiration
This idea was born from a conversation about neurodiversity. A colleague shared their experience navigating a world primarily designed for neurotypical minds, highlighting their obstacles. This got me thinking: how can we create environments where diverse perspectives are welcomed and actively integrated into our problem-solving processes?
Introduction to AI Personas: A Gateway to Unconventional Thinking
To address this, I designed a workshop combining Liberating Structures—specifically, the 1-2-4-All method —with AI-generated personas. I developed an algorithm using a Python script to generate various personas, incorporating diversity in roles, backgrounds, genders, ages, experiences, and neurodivergent traits.
Each participant received an AI-generated persona during the workshop, enriched with individual customisations such as regional languages or unique traits. This step helped bridge the gap between AI abstraction and real-world relevance.
1-2-4-All with an AI Touch and the 2% Truth
We then applied the 1-2-4-All Liberating Structure, but with a twist: each participant collaborated with their AI persona.
- Individual Reflection (1 minute): Participants silently reflected on the workshop’s central question, engaging in an internal dialogue with their AI persona.
- Human & AI Pair Discussion (2 minutes) – Participants interacted with their AI persona, synthesising diverse perspectives and challenging conventional thinking. The idea is to discuss and debate the ideas with the LLM persona for 2 minutes.
- Human Pair Discussion (4 minutes) – Participants paired up to share their AI-enriched ideas, enabling further refinement.
- Whole Group Sharing (All) – The group shared their findings, discovering surprising and thought-provoking insights.
We integrated the ORSC’s 2% Truth principle, which recognises that there is some truth, however small, in every perspective expressed. This approach encouraged participants to welcome unexpected ideas and explore perspectives they might otherwise have dismissed.
The Shock of the Unexpected and Deep Democracy
One of the most striking moments was the participants’ reaction to the neuroatypical responses generated by the AI personas. Many were surprised by these perspectives’ “unusual” nature, revealing unconscious biases. The AI personas acted as cognitive disruptors, exposing blind spots and prompting deeper reflection.
This experience is fully in line with the approach of deep democracy, which aims to give voice to minority or marginalised points of view. By highlighting these perspectives, the workshop showed that a real diversity of ideas emerges when we agree to listen to the least represented opinions actively.
Breaking Free from Standard Thinking
This workshop reinforced a crucial lesson: by integrating AI personas into collaborative processes, we can challenge default assumptions and unlock richer perspectives. It demonstrated that true innovation often arises from interacting with minds that function differently, whether human or AI-generated.

By embracing co-intelligence —the fusion of human and artificial perspectives—we pave the way for more inclusive and innovative teams. This is just the beginning. Let’s continue exploring new ways to unleash the full potential of human-AI collaboration!
Next steps
As we’ve seen, “AI assistants” like Gems or others, depending on the LLM, open up opportunities for co-creation. They also allow for the automation of tasks and prompting more standardly. A personal coach is always helpful for gaining perspective or exploring solutions.
Leaping even further, we see the arrival of AI agents, which allow for fields that have yet to be explored. What would a 1-2-4-All with only LLMs look like?
